How do you grow an estate agency when the model that got you here may not get you where you want to go? Lee O’Brien shares the decisions, mindset shifts and leadership lessons behind his journey from independent agency owner to IAD.

Growth rarely comes from simply doing more of what has worked before. Sometimes, it requires questioning the very model you have spent years building.

In this episode of Estate Agency X, Lee O’Brien shares the journey from launching an independent estate agency with business partner David, through multi-branch expansion, centralisation and ultimately into the self-employed estate agency model that now sits at the heart of IAD’s UK growth.
One of the strongest lessons is the importance of being willing to disrupt your own business.
Lee and David initially followed a familiar estate agency growth strategy: build a successful office, open another branch and keep expanding. But as the business grew, so did the complexity. More offices created additional management layers, higher costs and challenges around maintaining culture and performance.

Instead of accepting that as the price of growth, they began asking whether there was a better way.
That thinking eventually led them away from the traditional high street estate agency model and towards a centralised operation designed to give agents more freedom to spend time with customers. It also created the infrastructure required to support self-employed estate agents across a much wider geographical area.

The episode also provides a valuable leadership lesson: transformation becomes easier when your team is involved in creating it.

Lee explains how annual strategy sessions gave employees permission to challenge the existing business, propose new ideas and effectively “red team” their own agency. Rather than waiting for competitors to force change upon them, they deliberately looked for ways to disrupt themselves first.
There is also a powerful lesson around implementation. Estate agency owners are exposed to ideas constantly, but knowledge alone rarely changes a business. Lee’s story demonstrates the value of learning, investing in coaching, building a clear vision and then actually acting on what you discover.
That willingness to evolve eventually helped create a self-employed estate agency business capable of attracting international investment and becoming part of IAD, which Lee says now supports 135 self-employed agents in the UK.
