Performance gets lost when it only lives in a spreadsheet. Numbers matter, of course, but they’re just the scorecard. They don’t tell the full story of what makes your business tick.

At our EAX Business Accelerator Performance Session, we stripped performance back to basics and rebuilt it in a way that estate agency leaders can actually use day to day.

We started with people. Every personality in your team reacts differently under pressure. That doesn’t make them difficult, it just means they see the world through their own lens. Once you get that, you stop barking orders and start creating conversations that land. Pushback falls away, buy-in goes up.

We then looked at how leaders really engage. The focus wasn’t on giving “more feedback” but on giving the right kind of feedback. That means asking questions that open people up, not shut them down. It means turning vague instructions into clear outcomes with deadlines and accountability. It sounds simple. In practice, it changes the way a week runs.

One of the most energising parts was Brand You. Presence isn’t just for the owner or director. Every valuer, negotiator, and progressor can stand taller when they know who they are, what they stand for, and how to express it. That doesn’t create egos, it creates confidence – and clients notice.

We tackled change in the way teams really feel it. Change can be exciting, but it can also overwhelm. What steadies the ship is safety, belonging, and purpose. Get those three right, and your strategy doesn’t fall apart when Monday morning hits. Get them wrong, and even the smartest plan starts to drift.

Communication got the same treatment. Too often conversations slide into bad habits – one side telling, the other side defending. We worked on levelling that out: adult to adult, facts not friction, choices not noise. The result is faster decisions and cleaner relationships, inside the business and with clients.

The big shift of the day was moving performance beyond the metrics. KPIs matter, but they only reflect what sits upstream: your culture, the way you handle pressure, the autonomy you give, and the standards you set. Get those right, and the numbers stop being a stick to beat people with and start being proof that the system works.

This wasn’t about theory. Leaders left with practical tools they could use immediately – sharper one-to-ones, tighter meetings, weekly rhythms that protect time for deep work, and messages that land with their teams and clients. The aim is simple: build a business that performs because the structure supports it, not because you keep shouting at the numbers.
